How I map an organisation in one notebook page
Before a plan, a map. A method for laying out every domain a business runs on, finding the gaps, and deciding which three to touch first.
Guide 06 / Topic
A leader's real output is the quality of decisions the team makes in the leader's absence.
A living guide \u00b7 last tended 27 August 2026Operations leadership is the discipline of getting reliable outcomes from systems you do not fully control: doctors you do not employ, sites you do not own, markets whose rules you did not write.
That position pushes people toward two failure modes, micromanagement or resignation. The work described here sits between them: hold the standard, run the process, collect the evidence, and develop people until your absence changes nothing.
01
Most of what lands on a senior operator's desk cannot be influenced from that desk. Regulation moves, competitors open, currencies slide. The useful discipline is a short sort: one list for what depends on you, one line of contingency for everything that does not.
The sort is not indifference. It is allocation. A quarter spent analysing a rule change nobody can reverse is a quarter not spent on the process that was yours to fix all along.
02
A plan made without a map optimises the corner of the organisation the planner can see. One page is enough: every domain the business runs on, marked green, amber or red for how well it is actually held.
The value is not the artefact. It is the argument the page forces about what is genuinely weak, and the discipline of touching only the three weakest things first.
A capability the business cannot operate without.
The person whose judgement currently protects it.
What would show the domain is healthy, without asking anyone.
The distance between the promise made and the working day.
03
Memory is generous with itself. A four-line record at the moment of decision, what was chosen, what was expected, what would prove it wrong, when to look again, is the cheapest honesty mechanism available.
The third line does the most work. Naming the disconfirming evidence before there is any stake in the outcome is what separates judgement from luck when the review comes around.
04
A leader who absorbs every problem silently is not disciplined, they are a single point of failure that has learned to feel virtuous. Escalation design, decision rights and evidence habits are trainable, and they are the actual output of senior work.
The test of the system is a fortnight of absence. What breaks was never delegated, only assigned.
The operating model
Spend the week on the list that depends on you.
No plan before an honest page of the whole organisation.
Decisions recorded at the moment they are made.
The system is what still works when you are away.
